What should a company automate first?

A practical framework for choosing the first process to automate without wasting time, budget, or attention.

Automation is not about adding technology everywhere. It is about removing repetitive work from the places where it slows operations, creates errors, or prevents a team from focusing on decisions that matter.

The best first project is not always the largest process. It is usually a frequent, predictable, measurable task that quietly consumes attention.

Start with the problem, not the tool

Before considering artificial intelligence, integrations, or agents, describe the current process:

  1. What event starts it?
  2. Who is involved?
  3. What information enters and where is it stored?
  4. Which decisions are made?
  5. What outcome is expected?

If these answers are unclear, automation may simply accelerate a disorganized process. Simplify first, then automate.

Four signs of a strong first automation

1. It happens frequently

Copying data between systems, classifying requests, producing reports, sending reminders, and following up with leads are good candidates because the savings compound every week.

2. It follows recognizable rules

A process can include decisions and still be automated. What matters is having criteria such as priority, customer type, payment status, deadline, or level of interest. Exceptions should be routed to a person.

3. Errors have a visible cost

If a bad record creates delays, a missed follow-up means lost revenue, or a late alert affects a customer, the benefit is easy to measure.

4. There is a reliable source of information

Automation needs a system of record: a CRM, database, controlled form, or managed sheet. If information is fragmented, the first improvement may be to centralize it.

A simple prioritization formula

Score each process from 1 to 5 across four factors:

  • Frequency.
  • Time consumed.
  • Risk of error.
  • Ease of implementation.

The highest-scoring processes are usually the best pilots. The goal is not to build a sophisticated model, but to avoid choosing based on intuition or novelty.

Useful automation is not impressive because it is complex. It is noticeable because work moves forward without someone chasing it.

Example: following up with a new lead

Imagine a contact submits a form. Without automation, someone must review the email, copy the information, evaluate the opportunity, respond, and remember the next action.

A well-designed system can:

  • Validate and store the data.
  • Classify the lead using commercial criteria.
  • Notify the right owner.
  • Prepare a personalized response.
  • Schedule the next follow-up.
  • Record every status change.

The important conversation remains human. Automation ensures that it happens on time and with context.

Set boundaries from the beginning

Not every decision belongs to a system. A first project should define three levels:

  • Automatic: low-risk tasks with clear rules.
  • Supervised: the system proposes and a person approves.
  • Human: sensitive, commercial, or exceptional decisions.

This design makes progress possible without losing control. Later, real operational data can justify moving selected supervised tasks into automatic execution.

How to know whether it worked

Establish a baseline and compare before and after:

  • Minutes spent per case.
  • Total response time.
  • Error or rework rate.
  • Opportunities handled.
  • Overdue tasks.

If none of these measures changes, the project may have digitized a task without improving the process.

A reasonable first step

Choose three repetitive tasks, document them for one week, and select one that can be solved in a short cycle. Build the workflow, test it with real cases, and preserve a manual path for exceptions.

The goal of a first project is not to automate the entire company. It is to create a reliable system that proves value and reveals where to move next.
